Rebuilding the snacks plan for France and Spain.
The context
PepsiCo’s Europe portfolio strategy team, based in Switzerland, wants to rebuild the snacks category plan for two countries.
The brief
Rebuild the plan: shape of demand, consumption habits, priorities.
What we did
Three steering committees run as remote collaborative workshops, each with its rules of engagement and its decisions to take. The first sets the five-year growth ambition from the historical record and the competitive position. The second brings global megatrends down to country level — what they concretely imply for the category, the retail channel and the consumer. The third maps actual demand: some fifteen consumption occasions, cut by time of day, life stage, need and competitor presence — surfacing the spaces where the brand is absent.
The impact
The plan, adopted by the French and Spanish management teams — and a reading of the market by consumption occasion, not by shelf.
ESG strategy in four months: interviews, double materiality, actionable priorities.
The impact. A strategy the group applies, not a report.

Digital strategy and an app prototype to open up primary care.
The impact. A digital department created straight afterwards.

An executive committee offsite that ends with a plan and a horizon.
The impact. A shared plan, and a team that worked together.
