The context

A water utility remotely reads a very large fleet of meters. Alerts come in by the thousand; there is no rule to say which ones to handle, and in what order.

The brief

Make the alerts actionable, and recover what is being lost without anyone noticing.

What we did

We first cleaned up the data: duplicates removed, modules that should never have raised an alert excluded, metering frames that counted the same volume several times reconciled. Then we built a criticality threshold — the volume above which a backflow becomes an emergency depends on the meter’s diameter — and the decision tree that follows from it. Two target processes came out of it, one for emergencies to handle within two hours, the other for alerts to handle within days. And a third, less visible workstream: terminated contracts that keep consuming, and rebates granted outside procedure.

The impact

Written operating processes sized in interventions per day, a pilot scoping, and significant annual commercial losses made visible and recoverable.
